Agency vs Freelancer vs Doing It Yourself: Who Should Run Your Ads? (2026)

Should a small business run its own Meta ads, hire a freelancer or hire an agency? A plain comparison of cost, time and risk, a quick way to decide based on your budget, eight questions to ask before you hire anyone, and the red flags that should make you walk away.

I sit on both sides of this question. I have run Meta ads as a freelancer for years, today our team at Chanakya Scale runs them as an agency, and through ODCH Chanakya I teach people to run ads themselves. So I have seen all three options go right, and all three go badly wrong.

There is no single best choice. There is a best choice for your budget, your time and your stage of business. This guide will help you pick yours, even if the answer is not us.

The Short Answer

If you spend under about ₹15,000 a month on ads and have a few hours a week, learn to run them yourself. Between roughly ₹15,000 and ₹50,000, a good freelancer is usually the best value. Above that, or when you need video, landing pages and tracking handled together, an agency starts to make sense.

Whoever you pick, judge them on cost per customer, not on likes, reach or cheap clicks.

1. What Each Option Really Means

OptionWho does the workBest forBiggest risk
Do it yourselfYou or someone on your staffSmall budgets, owners who like learningYour time, and slow learning through costly mistakes
FreelancerOne skilled person, usually part-time for youGrowing businesses that need a hands-on expertDepends on one person. Quality varies hugely
AgencyA team: strategist, ads manager, designer, editorBigger budgets, several channels, faster scalePaying for a big name while a junior runs your account

2. What Each Option Costs in India

These are the ranges I commonly see for small and mid-size businesses in India, and in Odisha they often sit at the lower end. The management fee is always on top of your ad spend, which you pay to Meta directly.

Typical ranges, not quotes. Some agencies charge a percentage of ad spend (often 10–20%) instead of a fixed fee.

3. How to Decide: Pick Your Situation

Find the situation that sounds most like you. Tap each one.

Which Option Fits You?

Five common situations

Budget Under ₹15,000 a Month

At this level, a ₹15,000 agency fee would cost as much as your ads. Your money works harder if you learn the basics and run a simple Leads campaign yourself. You will make mistakes, but they will be cheap ones.

  • Learn Ads Manager basics
  • One campaign, one offer
  • Track leads in a sheet

A tuition teacher in Puri spends ₹8,000 a month. Learning to run ads herself keeps all of it going into ads, and she understands her own numbers.

Budget ₹15,000 – ₹50,000 a Month

Now your time is worth more than the fee. A good freelancer who knows your type of business can save you money every month. Ask for proof of results in a similar business.

  • Hire for your niche
  • Agree on weekly reporting
  • Keep account ownership

A dental clinic in Cuttack spending ₹30,000 a month hires a freelancer for ₹12,000 and spends its own time on patients instead of dashboards.

Budget Above ₹50,000 a Month

At this spend you need fresh creative every few weeks, proper tracking and someone watching the numbers closely. That is usually more than one person can do well. A small, focused agency often pays for itself.

  • Ask who actually runs it
  • Ask for a creative plan
  • Monthly review with numbers

A real estate developer spending ₹2 lakh a month needs new videos, lead qualification and site-visit tracking. That is a team job.

You Want Your Own Team to Learn

If ads will be a permanent part of your business, train someone in-house. A staff member who understands your customers, plus a mentor to guide them, can beat an outside agency over time.

  • Pick a curious staff member
  • Give them a mentor
  • Start with a small budget

An institute owner puts her office manager through a Meta ads course. Six months later the office runs the ads, with a monthly review call with an expert.

A One-time Launch or Season

For a new branch opening, a festival sale or an admission season, a project-based freelancer or agency can set up and run the campaign for a fixed period, then hand it back.

  • Fixed scope and dates
  • Clear result target
  • Get the setup handed over

A new café in Sambalpur hires help for a 6-week opening campaign, then keeps posting and boosting organically after that.

4. Eight Questions to Ask Before You Hire Anyone

Ask these on the first call. A good freelancer or agency will be happy you asked. A weak one will get vague.

  • Will the ad account and Meta Pixel be created in my Business Manager, owned by me?
  • Who exactly will run my account day to day, and how many other accounts do they handle?
  • Can you show results for a business like mine, with cost per lead or cost per customer?
  • What will you report every week, and what will you report every month?
  • Who makes the creative, how many new ads per month, and who approves them?
  • How will you track which leads actually became paying customers?
  • What do you need from me each week to make this work?
  • What is the notice period if I want to stop?

5. Red Flags That Should Make You Walk Away

  • \”We will run ads from our own ad account.\” If they leave, your data and history leave with them.
  • Guaranteed leads or sales. Nobody controls the Meta auction. Honest people give ranges and a test plan.
  • Reports full of reach, impressions and likes but nothing about leads, calls or customers.
  • No questions about your business. If they do not ask about your prices, margins and follow-up process, they cannot run your ads well.
  • Long lock-in contracts before any results. A 1 to 3 month trial is fair.

6. Where Chanakya Scale Fits

To be transparent: Chanakya Scale is our agency, and we mostly work with coaches, institutes and local service businesses that are ready to spend at least a modest monthly ad budget. If your budget is smaller, I will usually tell you to learn it yourself first, and our free bootcamp at ODCH Chanakya is a good place to start. You will make better decisions later, even if you hire someone, because you will understand the numbers.

Frequently Asked Questions

Is it better to hire a freelancer or an agency for Facebook ads?

For monthly ad budgets between roughly ₹15,000 and ₹50,000, a skilled freelancer is often the best value. Above that, or when you need creative, tracking and several channels handled together, an agency usually makes more sense.

How much does a Meta ads freelancer charge in India?

Many charge roughly ₹8,000 to ₹25,000 a month for managing one business, depending on experience and scope. The ad budget is paid separately to Meta.

Can I run Meta ads myself without any experience?

Yes. Start with one Leads campaign, a clear offer and a small daily budget. Learn the basics of Ads Manager first, and track which leads become customers. Most beginners improve quickly within two to three months.

Who should own the ad account?

You should. The Business Manager, ad account, Pixel and page should belong to your business, with the freelancer or agency added as a partner. Then you keep all data if you change who manages it.

How do I know if my agency is doing a good job?

Look at cost per customer over time, not just cost per click or reach. Ask for a monthly report showing spend, leads, qualified leads and customers, plus what they tested and what they will change next.

Not Sure Which Option Fits You?

Send us your monthly ad budget and what you sell. We will tell you honestly whether to learn it yourself, hire a freelancer or work with a team like Chanakya Scale.
